Might be an unpopular opinion but unless sub mechanics are properly listed out, i would rather not see submarines at all. If it would look like RTW where an arbitrary amount of coastal patrol/asw vessels are required to "counter" subs it could just become the AI churning out tonnes of subs (I have experienced 500+ subs in RTW) requiring loads of ASW vessels just for patrols. Eventually I resorted to modifying the game to completely remove subs and ASW from it as it was just tedious to deal with replacing hundreds of escort vessels every few years.

Impact of submarines, if they dont appear in battle would be RNG when the game ends a turn dices are rolled and magically your capital ships blow up. This although adds to some form of realism and blockading of enemy but is frustrating as it is similar to using auto resolve to fight every battle where the player does not have a hand in influencing the results.

If subs appear in the battle map it would add to more micromanaging by the player to have the destroyers properly screen the battle line. given the map sizes and typical speeds of subs back in 1910s-40s, it would take way too long for subs to reach the battle lines and have an impact.

Considering how this game is focused on surface battle between capital ships and have in a way deliberately omitted planes even though it simulates the 1920-40s kind of shows how it should be built around surface combat rather than adding in more randomness into the game. As of now the game still has certain issues with simulating armour, gun penetration and speeds the addition of another sub mechanic would just detract from trying to address these issues.
